A scoping phase first, one to two weeks, which produces a specification: screens, user stories, data model, integrations and what is out of scope. That document gets a fixed price and a timeline. If you change the document, the price changes, and you see the delta before agreeing. Scoping is paid separately and the specification is yours to take elsewhere if you prefer another builder; nobody has ever done that, but the option keeps us honest.
